Why Your Best Employee Might Become Your Worst Manager

The leadership mistake organisations keep repeating and why technical excellence is not enough.

Sarah was everyone’s obvious choice. She consistently exceeded her targets. She solved problems faster than anyone else. Her colleagues respected her. Clients requested her by name. Senior management saw her as the future of the organisation. When the management position became available, the decision seemed easy. Promote Sarah.

Everyone celebrated. Six months later, two employees had resigned. The rest of the team had become disengaged. Deadlines were slipping. Sarah was working longer hours than ever before, yet productivity continued to decline. The organisation hadn’t promoted the wrong person. It had promoted the right person into the wrong role without preparing her for it.

If this story feels familiar, it’s because it happens every day in organisations around the world. The question isn’t whether your organisation promotes high performers. The question is whether you’re preparing them to become leaders.

The Promotion Trap

One of the biggest assumptions organisations make is that excellent performance naturally translates into excellent leadership. It doesn’t. Being an exceptional individual contributor and being an exceptional leader require fundamentally different capabilities. One role is about doing the work. The other is about creating an environment where other people can do their best work. Those are entirely different jobs. Yet many organisations continue to reward technical excellence with leadership responsibility. Ironically, this often removes their highest performer from the work they excelled at and places them into a role they’ve never been trained to perform.

Leadership Is a Different Profession

Think about your highest-performing employee. They probably demonstrate technical expertise, problem-solving ability, reliability, strong work ethic, independence and attention to detail.

These qualities make them invaluable contributors. Leadership, however, is measured differently. Great leaders are evaluated by their ability to build trust, coach others, resolve conflict, make sound decisions, delegate effectively, influence behaviour, communicate clearly, develop future leaders and create systems that enable performance.

Notice something? Almost none of these competencies relate directly to technical expertise. Leadership is not the next level of technical work. It is an entirely different discipline.

Why High Performers Struggle After Promotion

This isn’t because they’re incapable. It’s because they continue using the behaviours that previously made them successful. Consider these common examples. They solve every problem themselves. Previously, this made them invaluable. As a leader, it creates dependency. Their team stops thinking independently because the manager always has the answer. They avoid delegating.

“I’ll do it myself.” It feels faster. It feels safer. But every task they refuse to delegate is a learning opportunity removed from someone else. Over time, the leader becomes the bottleneck. They measure themselves by personal output.

The best individual contributors often ask “How much work did I complete today?” Great leaders ask “How much capability did I build in my team today?”. The shift is subtle. The impact is enormous.

The Hidden Cost Organisations Rarely Measure

When newly promoted managers struggle, organisations often focus on the symptoms. Poor morale. Missed deadlines. High turnover. Conflict. Burnout. Lower engagement. Declining client satisfaction. What they often fail to recognise is that these outcomes are frequently linked to one underlying issue, which is leadership capability. Poor leadership doesn’t remain isolated within one department. It spreads.

One struggling manager influences multiple employees. Those employees influence customers. Customers influence business performance. Leadership is never just about one person. Its impact reaches the entire organisation.

Behaviour, Not Position, Defines Leadership

Many organisations assume leadership begins with a new job title. Behavioural science suggests otherwise. Leadership begins with behaviour. 

Consider two managers. Both oversee teams of ten people. Both have similar experience. Both report to the same executive. One creates psychological safety. The other creates fear. One develops independent thinkers. The other develops dependence. One delegates responsibility. The other micromanages. Same organisation. Same role. Completely different outcomes. The difference isn’t organisational structure. It’s behaviour.

The Skills Organisations Should Be Developing

Leadership development should begin long before promotion. Future leaders need opportunities to develop competencies such as emotional regulation, difficult conversations, conflict resolution, coaching, decision-making under pressure, delegation, systems thinking, strategic communication, accountability and influencing without authority. These capabilities don’t emerge automatically after promotion. They require intentional development.

A Better Question. Instead of asking “Who’s our best performer?” Organisations should ask “Who’s demonstrating leadership behaviours before receiving leadership authority?”  Those are often very different people. The highest performer isn’t always the strongest leader. Likewise, the quiet employee who consistently develops others, influences colleagues positively and strengthens collaboration may already be demonstrating leadership capability. Behaviour predicts leadership far more accurately than technical performance alone.

What High-Performing Organisations Do Differently

Organisations with strong leadership pipelines don’t wait until someone becomes a manager. They identify leadership potential early. They assess behavioural capability. They provide coaching. They create opportunities for emerging leaders to practise leadership before formal promotion. Most importantly, they recognise that leadership is a capability, not a reward. Promotion should never be the beginning of leadership development. It should be the continuation of it.

Reflection Questions for Leaders

Before your next promotion decision, consider these questions: are we promoting performance or leadership capability? What leadership behaviours has this person already demonstrated? How prepared are they to coach rather than do? Can they influence without relying on authority? Have we equipped them with the skills to lead people, not just complete tasks? What support will they receive during their first twelve months? The answers may change not only who you promote but how successfully they lead.

Final Thought

Every organisation needs high performers. But organisations don’t grow because of individual brilliance alone. They grow because leaders create environments where brilliance becomes contagious. The strongest organisations understand that leadership is not the reward for great performance. It is the capability that multiplies the performance of everyone else. The next time you’re preparing to promote your highest performer, pause for a moment. Ask yourself one question: Are we promoting someone because they’re exceptional at doing the work or because they’re ready to lead the people doing it?
